> With fewer than 15% of U.S. commercial buildings running heat pumps and an aging fleet of rooftop units coming due, electrified rooftops are moving from pilot to standard spec.

## Key points

- Fewer than 15% of U.S. commercial buildings currently operate heat pumps
- Aging rooftop unit fleet is reaching replacement cycle, accelerating electrification transition

Few pieces of equipment are as unglamorous, or as important, as the packaged rooftop unit. It heats and cools most of America's retail stores, restaurants, schools, warehouses and low-rise offices, and much of the installed fleet dates to the building booms of the late 1990s and 2000s. Those units are now reaching the end of their service lives at the same moment building owners are under pressure to cut energy use and emissions. The result is one of the most consequential equipment transitions in commercial real estate: the rooftop is going electric.

The scale of the opportunity is laid out by the U.S. Department of Energy. According to the DOE, heat pump rooftop units can reduce greenhouse gas emissions and cut energy costs by up to 50% compared with rooftop units burning natural gas, yet fewer than 15% of U.S. commercial buildings have heat pumps installed. A market report published today by Coherent Market Insights projects the global commercial heat pump market will nearly double, from $103 billion in 2026 to $201 billion by 2033.

## A public-private push to electrify the roof

The DOE's Better Buildings Commercial Building Heat Pump Accelerator, developed with end users including Amazon, IKEA and Target, aims to bring more efficient and affordable next-generation heat pump rooftop units to market as soon as 2027. Deployed at scale, the department estimates they could save American businesses $5 billion on utility bills every year. The program pairs manufacturers with large commercial operators who have pledged to evaluate and adopt the new units, turning the nation's biggest rooftop portfolios into test beds for electrification.

## The replacement cycle supplies the opening

Electrification rarely happens on a schedule of its own. It happens when a unit fails. Grand View Research reports that replacement installations accounted for 61.5% of the rooftop HVAC market in 2025, driven by the large base of aging commercial systems and the rising cost of maintaining legacy equipment. Every one of those replacements is a decision point for a facility manager, and the growing availability of retrofit-ready heat pumps means more of those decisions are going electric without a facility redesign.

### The numbers behind the shift

- Up to 50%: reduction in emissions and energy costs from heat pump rooftop units versus gas-fired units (U.S. DOE)
- Fewer than 15%: share of U.S. commercial buildings with heat pumps installed (U.S. DOE)
- $5 billion: estimated annual utility savings if next-generation rooftop heat pumps deploy at scale (U.S. DOE)
- 61.5%: share of the rooftop HVAC market from replacement installations in 2025 (Grand View Research)
- $103 billion to $201 billion: projected global commercial heat pump market, 2026 to 2033 (Coherent Market Insights)

## What the market is telling manufacturers

The clearest signal that rooftop heat pumps have moved past the pilot stage comes from the contractors who install them. This year, ACHR NEWS readers selected the Lennox Strategos rooftop heat pump as the 2026 HVAC All-Stars Commercial Product of the Year, recognizing a retrofit-ready, variable-speed design built to bring high-efficiency heat pump technology to existing rooftop applications. Lennox developed the platform by meeting with national account customers to understand the barriers contractors, engineers and facility managers face, and designed it to drop onto existing rooftop installations without the electrical upgrades that often stall commercial heat pump projects.

The demand side is confirming the direction. In third-quarter results released October 28, Lennox reported that its Building Climate Solutions segment grew revenue 24% year over year, with strength across commercial HVAC, refrigeration and services, after a second quarter in which the same segment grew 24% on national account execution, emergency replacement activity and service growth. To keep pace, the company opened a 763,000-square-foot regional distribution center in Edgerton, Kansas, and now delivers more than 90% of commercial rooftop units and accessories within one day. For an industry that replaces most units only after they fail, that kind of availability is what turns an electrification goal into an actual installation.

## What building owners should do now

The rooftop replacement wave will not wait for the perfect moment. For facility and portfolio managers, three moves matter: standardize on retrofit-ready heat pump platforms so every failed unit becomes an electrification opportunity, line up suppliers that can deliver emergency replacements in days rather than weeks, and treat efficiency incentives and DOE programs as part of the capital plan. The roof has been overlooked for decades. It is about to become the most important square footage in the building.
